How to Reduce RTO in Pakistan COD Ecommerce

For most Pakistani stores running cash-on-delivery, the biggest hidden cost isn't ad spend — it's RTO, or return-to-origin. Every refused parcel costs you the forward delivery charge, the return charge, and the staff time to chase it. Here's how to bring it down without killing your conversion rate.

1. Confirm orders before you ship

The single most effective filter. A quick OTP or WhatsApp confirmation weeds out impulse taps and wrong numbers before you pay for a shipment. For high-value orders, a 30-second call is cheaper than a two-way return.

2. Validate the phone number at checkout

Most fake orders start with a bad number. Make the phone field required and validate its format — you'll remove a chunk of RTO before it happens.

3. Screen repeat offenders

Some customers refuse deliveries habitually. Keep a per-customer delivery history — delivered, returned, refused — so risky buyers stand out before you ship to them again. (This is exactly why we built Parcelo, which flags high-return customers automatically.)

4. Nudge risky orders toward advance payment

You don't have to refuse COD — shift the risk. A small discount for prepaid orders, or partial advance on high-value items, quietly filters out buyers who were never going to pay.

5. Choose couriers on delivery performance

The cheapest courier per parcel isn't the cheapest once you factor in return rate. Track delivered vs. returned per courier and move volume to whoever actually delivers.

6. Reconcile and measure every month

You can't reduce what you don't measure. Reconcile your COD properly — delivered, returned, and what the courier actually remitted — and watch your return rate by period. If it creeps up, you'll know this month, not at year-end.
